Collins Tech Stack Map 2026-07-13
Plain-English map of the current St. Pierre content engine. This explains what exists, what is test-only, and what is held.
Objective
Give Collins full context on the current stack without granting live control.
Why it matters
He should run the existing engine, not rebuild a parallel system.
You need to
Approve access separately. This doc grants nothing. ~5 min.
Status
Context-ready. Permissions held in the access tracker.
The 80/20 stack view needs you
- The current proof path is local: recording packet, raw clip drop, transcript, rough cut, manifest, Remotion render, statics/copy, QA screenshots, contact sheet, publish pack.
- The first live risk is not technical: it is giving edit/publish/send/spend access before Collins proves he can run one pack cleanly.
- Most tools are context-only on day 1: he can learn them and build around duplicated/sandbox assets, but he cannot touch live workflows or accounts yet.
★ Default: context and local build access now; production permissions after the week-1 proof pack passes review.

| Layer | Tool or source | What it does | Current state | Day-1 access | Guardrail |
|---|---|---|---|---|---|
| Business context | St. Pierre content docs | Defines the B2B and B2C engines, build order, content strategy, and role bar. | Built and current. | Read-only context. | Use Two Content Engines as canonical when docs conflict. |
| Project memory | P-1244 project record | Defines the business outcome: first 100 reels, Remotion two-format engine, IG and YouTube cadence. | Active, 35% done as of 2026-06-30. | Read-only context. | Do not create new project records from onboarding. |
| Source workspace | Local repo/workspace | Holds Remotion, docs, publish packs, content registry, scripts, and recruiting packet. | Live local source of truth. | Scoped local builder access if approved. | Never commit to Akash's workspace repo (single-committer rule). Do your own work in your own repo/Codespace — branch per task, small commits, PRs. Do not edit unrelated files. |
| Content queue | content-registry.csv | Lists reel slots, titles, shows, triggers, status, props paths, input files, and notes. | Built. | Read now; update only if assigned. | Do not mark content published unless it is actually published. |
| Example pack | Canonical VSL publish pack | Existing raw clip, transcript, rendered reels, 16:9 cut, caption tests, checks. | Best sandbox proof pack. | Read/copy into sandbox if approved. | Do not overwrite the canonical pack; make a working copy. |
| Intake runner | Local Pack Machine | Turns raw clips into publishing packs with copy, statics, carousel, transcript, QA sheet, contact sheet, and manifest. | Built; video render may depend on local browser environment. | Local/sandbox only. | Use as first-week reference before proposing a new intake app. |
| Visual standard | St. Pierre IG visual standard | Defines the house Reel look: close face, black hook chip, white captions, proof cards, grid rhythm. | Built. | Read-only context. | No AI avatars, fake proof, dense text, or guru money-flex styling. |
| Video render | Remotion project | Renders 9:16 reels and 16:9 YouTube cuts from props and clips. | Built with multiple compositions and scripts. | Local run/build access if approved. | Use existing compositions before creating new ones. |
| Render scripts | Remotion npm scripts | Studio preview, typecheck, 9:16, 16:9, show renders, and VEED subtitle runner. | Built. | Local only. | External caption API calls require approved key access and ledger if they write externally. |
| Props and scripts | Remotion props JSON and wave scripts | Data contract for reel content, overlays, show types, and CTAs. | Built/partial by show. | Read and sandbox edits. | Do not fabricate proof or client results. |
| Static output | Transcript-to-statics / static expander path | Turns transcript moments into statics, cards, and carousel candidates. | Partial. Static expander is a build gap. | Local context first. | Use current visual standards before adding new templates. |
| Rough cut | OpenMontage silence cutter | Removes quiet dead air with FFmpeg silence detection and jump cuts. | Exists, not wired into St. Pierre intake. | Local/sandbox only. | Silence cutting first; transcript-driven bad-take removal is phase 2. |
| Caption layer | First-party captions, VEED/Submagic options | Burns or prepares captions for watchability and style. | Caption test in progress. | Context only unless API/key access approved. | No credential exposure. No paid external jobs without approval. |
| Raw storage | Google Drive | Future home for raw recordings, shared assets, proof folders, and final packs. | Held. | No access yet. | Share only scoped content/build folders after approval. |
| Automation | n8n | Future workflow coordinator for ingestion, transcription, pack creation, retries, and handoffs. | Context only for this task. | No live access yet. | Sandbox or duplicated workflows first; live edits require approval, ledger, rollback, and verification. |
| CRM/funnel | GoHighLevel | Contacts, calendar, follow-up, the booking-gated funnel, comment-to-booking handoff. | Live business system. | No access yet. | Test location or limited St. Pierre access only after proof. |
| Data memory | Supabase/Postgres/brain | Project memory, tasks, content metadata, future dashboards and analytics. | Live system. | No direct access yet. | Read-only first if approved. No credentials tables, schema changes, or production writes. |
| Async updates | Loom | Daily blocker updates, build walkthroughs, and repeatability proof. | Needed. | Can use own Loom; St. Pierre access only if approved. | No secrets or private dashboards in recordings. |
| Design polish | Canva | Optional polish for statics and thumbnails if local render path is not enough. | Optional. | Held. | Do not make Canva the core engine. |
| Distribution | Instagram / YouTube / Meta | Posting, scheduling, boosting winners, and future paid creative loop. | Live/held. | No direct access in week 1. | Export/review path only until trust is earned. |
| DM automation | ManyChat or GHL equivalent | Comment to DM to booking path. | Strategy exists; live wiring held. | No access yet. | No public comment trigger or DM send without approval. |
| Scheduler/publisher | Blotato / Graph API / Buffer / Later | Future scheduled posting layer. | Not day-1. | No access yet. | No scheduling or posting during proof phase. |
| Website/funnel | stpierre.ai and start path | Bottom-of-funnel destination from content. | Live/canonical. | Read-only context. | Do not rewrite the homepage or funnel. |
| Gmail connector | Candidate comms and future approved emails. | Held. | Draft-only if needed. | Use Gmail connector, not Chrome. Do not send without approval. | |
| Slack | None | Deprecated. No access. | Off. | No access. | Do not use Slack or Slack helper paths. |
Build order for Collins no action
- 1. B2B talking-head proof: reproduce and improve one pack from raw clip to approved publish pack.
- 2. Shared primitives: make the repeatable pieces cleaner - props, statics, captions, QA, manifest, handoff.
- 3. B2C footage and voiceover: only after the B2B path is proven.
- 4. Big Mike skits: phase 2, not first week.
Source conflict handling reference only
- When docs conflict, use newest canonical architecture: Two Content Engines - B2C + B2B.
- Use Raw to Distribution for steps: it is still useful for the raw clip to pack flow.
- Use Remotion README for render contract: it explains props, scripts, and current output.
- Use the canonical publish pack as the model: it shows what a real pack currently looks like.
