Video Intake Addendum - Build the Conveyor Belt 2026-06-30
Objective
Make Collins prove the raw-footage intake path, not just one finished edit.
Why it matters
The real engine is raw drop -> transcript -> rough cut -> Reel -> checks -> fanout.
You need to
Use this to score the week-1 ticket. ~5 min.
Status
Context-only. No live access or automation created.
The correction needs you
- Do not start by rebuilding captions or Remotion. Those already exist enough for the first proof.
- Start with the conveyor belt: recording packet -> raw footage drop -> transcript -> rough cut -> MVP Reel -> checks -> manifest.
- The script is a prompt, not a prison: Akash records naturally and the final content follows what he actually said.
- The transcript becomes the source of truth after recording, even if the planned script changed during recording.
★ Default: first demo = one raw clip in, one cut/captioned vertical Reel out, with transcript, manifest, and contact sheet.
What already exists no action
| Asset | What it means for Collins |
|---|---|
| Local Pack Machine | Already turns matched raw clips into pack folders with copy, statics, carousel, transcript, QA sheet, contact sheet, and manifest. This is a major first-week source. |
| Remotion engine | Existing renderer for vertical Reels, YouTube/VSL cuts, and show formats. |
| Remotion pipeline note | Defines the Drive -> cut -> render -> publish wrapper. Publishing remains TODO/held. |
| IG visual standard | House look: close talking head, black top hook chip, white captions, one proof overlay when needed, no AI avatars. |
| OpenMontage silence cutter | Dead-air cutting exists, but it is not wired into the St. Pierre intake path yet. |
| Canonical VSL pack | Best demo pack and fallback raw clip. |
MVP acceptance criteria no action
- Drop one raw clip into an intake folder or working copy.
- Produce a transcript, or clearly mark the transcript gap.
- Produce a rough-cut clip, or clearly report "no cut needed."
- Render or assemble one 9:16 Reel with close face, top hook chip, and captions.
- Create a contact sheet and at least one check frame.
- Write a manifest listing source and output paths.
- No watermark, no AI avatar, no fake proof, no external paid call unless explicitly approved.
Build order for the intake path reference only
- Folder contract: raw drops, processing, rough cuts, exports, checks, manifests.
- Clip manifest schema: topic, show type, intended outputs, transcript path, cut status, export paths.
- Recording packet template: hooks, angles, bullets, CTA, proof, must-say, avoid-saying notes.
- Transcript generation path.
- Optional OpenMontage silence cutting pass.
- Route cut clip into the existing Remotion MVP Reel lane.
- Use first-party captions as the default until VEED/Descript clearly beat it.
- Generate contact sheet and frame checks for every export.
- Add VSL outline, statics, and carousel fanout after MVP Reel is stable.
- Only then add transcript-driven bad-take detection.
Still held guardrails
- Do not use HeyGen avatars or synthetic presenter footage.
- Do not rely on Loom, VEED, or Descript APIs for rough cut; their useful automation surface is limited.
- Do not make external paid caption/API calls without approval.
- Do not wire publishing, posting, scheduling, or live workflow edits in week 1.
- Do not put core project files at workspace root.
The intake addendum is a build direction, not permission to create live automations or external writes.
